In short: Performance Max (PMax) shows a store's ads across Google channels from a single campaign and depends heavily on feed quality, conversion tracking and creative assets. Standard Shopping gives more control over products and queries. For most stores the best start is a clean feed and correct conversions, then a campaign structure chosen from margin and assortment data.

What is Performance Max?

Performance Max is a Google Ads campaign type that uses automation to serve ads across several channels (Search, Shopping, YouTube, Gmail, Display, Discover, Maps) from one budget. For a store the key inputs are the product feed from Merchant Center, conversion goals, creative assets (text, images, video) and audience signals. The system decides where, to whom and at what bid to show ads.

That means less manual control and more dependence on the quality of the data you supply.

How does PMax differ from standard Shopping?

Criterion Standard Shopping Performance Max
Channels Shopping and search product placements All Google channels
Query control Higher (priorities, negatives) Lower, more automation
Creative Feed only Feed plus text, images, video
Transparency More detail on search queries Limited; channel and asset group reports
Setup complexity Lower Higher, depends on structure
Reach Narrower Wider, possibly new inventory

Available features and setting names change, so check them against Google Ads help before launch.

What do you need before launch?

  1. Correct tracking. Purchase conversions with value and currency in GA4 or the Google Ads tag. Without them the algorithm optimises blind.
  2. A quality feed. Unique titles, identifiers (GTIN), images, price and availability matching the site.
  3. Margin data. At least by category: what wins on revenue doesn't always win on profit.
  4. Creative assets. Several headlines and descriptions, images in different formats, video if possible.
  5. Enough data volume. Campaigns with few conversions learn slowly.
  6. Clear goals. Sales, ROAS or CPA, new customers.

How do you build the structure?

There is no universal scheme, but there are principles.

  • Split by economics, not by name. High-margin and low-margin products have different acceptable ROAS, so they need different campaigns or groups.
  • Use custom labels in the feed: margin, bestseller, seasonality, new arrival, sale.
  • Listing groups. Limit a campaign to the right categories or labels instead of the whole feed at once.
  • Don't over-split. Campaigns that are too small don't gather enough data to learn.
  • Test gradually. Start with one campaign with a clear job, then expand.

A simple scheme for a mid-sized store:

Campaign Products Goal
PMax: bestsellers Label "bestseller" Maximum revenue at a target ROAS
PMax: high margin Label "high_margin" Profit, more aggressive scaling
Shopping: rest of catalogue Other categories Control and data collection

Asset groups and creative

In PMax, creative is organised in asset groups. For each group:

  • write copy that explains benefits, not just the product name;
  • add images in different aspect ratios;
  • add video if you can; otherwise the system may auto-generate one from available assets;
  • align messaging with the landing page: mismatches lower conversion.

Brand, new customers and search queries

PMax may also show on branded queries, and those buyers would have come anyway. That inflates visible results. Possible steps: set up brand exclusions, run a separate branded campaign and compare results with real incrementality in mind. To win new buyers, use the relevant goal settings and customer lists. Check option availability and names in the interface.

Budget and the learning period

The system needs time and data to learn, usually a few weeks. During that period:

  • don't change goals, budget and structure daily;
  • don't draw conclusions from the first days;
  • let the campaign gather enough conversions;
  • change one parameter at a time and record the date.

The budget must match the goal: if your target CPA is many times the daily budget, the campaign will learn very slowly.

How to evaluate results

Don't stop at clicks and account-level ROAS. Look at:

  • revenue and profit by category and label, not just average ROAS;
  • product reports: which items spend budget without sales;
  • channel and asset group reports to see what works;
  • share of new customers and branded traffic;
  • reconciliation with your CRM: actual orders, returns, cancellations.

Discrepancies between Google Ads, GA4 and CRM are normal, but they should be reconciled regularly and their causes understood.

Common mistakes

  • Launching without correct conversions, or counting every event as a "purchase".
  • A dirty feed: duplicates, missing GTINs, outdated prices.
  • The whole assortment in one campaign with no split by margin.
  • Frequent budget and goal changes that reset learning.
  • Judging after the first 2–3 days.
  • Ignoring branded queries in reporting.
  • Weak assets: one image and generic copy.
  • No coordination between SEO, the feed and ads.

A 30-day plan

  1. Week 1. Audit the feed, conversions and GA4. Fix Merchant Center errors.
  2. Week 2. Label products, build an asset group, launch the first campaign.
  3. Weeks 3–4. Observe without sharp changes. Analyse products and channels.
  4. After 30 days. Decide on scaling, excluding unprofitable items and adding campaigns.

FAQ

What's better for a small store: PMax or Shopping?

It depends on data volume and your need for control. For small budgets, standard Shopping is easier to manage. PMax shines where there are enough conversions and quality assets.

How many conversions does PMax need?

There's no fixed threshold: the more conversions, the more stable the learning. Follow Google Ads recommendations for your account.

Can you run PMax and Shopping at the same time?

Yes, but campaigns may compete for the same products. Separate them by product groups and watch priorities.

Is Merchant Center required for PMax?

For retail goals, yes: the Merchant Center feed is the basis for showing products.

How do you know PMax isn't working?

If after the learning period there are no purchases despite correct tracking, check the feed, landing page, price competitiveness and structure rather than only changing bids.
